Event activations need an interactive photo experience that feels instant: stand in front of a camera, pick a background with a gesture, see yourself composited in real time, walk out with a printed or shared photo. Traditional chroma-key fails on anything other than a controlled studio green — event venues aren't controlled.

The experience also has to survive a trade-show floor: 8 hours of continuous operation, untrained operators, unpredictable lighting, sticky fingers on touchscreens. Every failure mode produces an angry brand manager.

Key decision — Depth sensing over chroma-key

Invested in Kinect v2 depth sensing for subject isolation instead of relying on chroma-key. Depth works in any venue lighting, needs no green backdrop, and produces cleaner edges on hair and loose clothing than spill-contaminated chroma. Higher hardware cost; dramatically higher reliability at events.

Key decision — Custom shaders, not compositor software

Wrote the real-time compositing shaders directly. Off-the-shelf compositing tools were either too slow for real-time or required ops-level tuning per venue. A purpose-built GPU pipeline gave predictable 60fps with room for effects, and we owned every layer of the visual output.

Trade-offs accepted

Kinect v2 was a platform dependency — Microsoft EOL'd it mid-deployment cycle. We built a second-generation kiosk around the next-gen depth sensor before the first-gen became unreplaceable. Custom shader pipeline means no off-the-shelf staff can tune it; accepted because event operations went through our team anyway.
